It could be its secret that makes it successful. Before the release of No Way Home, Sony and Marvel told you to keep your mouth shut. They put out a video asking fans to not be That Guy and to give the movie to those who wouldn't get to see it right away, and they also released tips for keeping safe. Tom Hardy did the same thing for Venom.
When it comes to the MCU and its adjacent worlds, Marvel doesn't show real consistency in what it chooses to hide or reveal. If you watched a commercial for Captain America: The Winter Soldier on TV in the summer of 2014, you may have missed out on the emotional impact of the character. For no reason, the time travel plot and even its own name were kept under wraps. The first trailer showed Mjolnir getting shattered to pieces, and it was great. Poor Florence Pugh was recently shown in Hawkeye, and she learned that they will be secretive out one side of their mouth and loud out the other.
For Phase Four, Marvel has decided to give just enough hints to allow viewers to draw reasonable conclusions. Black Widow is a sequel to Endgame, and spends half its time setting up Yelena Belova to take her big sister's spy spot, so of course she's gonna show up to kick Jeremy Renner's ass. Everyone assumed that Doctor Strange would show up at some point in the movie, because it was something of an open secret that WandaVision would tie into it.
No Way Home brings us to that.
The marketing for Spider-Man: No Way Home has focused on how the villains of past Spider-Man movies ruin New York and Peter's life. It isn't too much of a leap to think that Andrew Garfield and Tobey Maguire's Spider-Men would also appear. It is a mystery as to why it was kept secret, given how people lost their minds for Into the Spider-Verse and how they are so into the idea of a Spider-verse movie. They would be smart to advertise that you can see these three Spider-Men together for the first time on the big screen.
It's not saying that every single movie and TV show should be posted on the internet. They have a right to promote the movie as a must see theatrical experience. They have done a lot to preserve the secrets of No Way Home and Endgame, but they are not so much earth-breaking secrets as they are future marketing material. If you give it a few more days, you will see ads for the film proclaiming it to be the #1 film in the world. They have done it before.
At the very least, Disney and Sony? If it matters to you, put your stuff out at the same time for everyone.
